Lacnepostreky – Growth, Expansion, and Long-Term Stability with Opinest Lacnepostreky.sk: From a Slovak e-shop to a brand, now operating in 9 countries. How did they achieve it? With a clear strategy and a partnership with Opinest.

Lacnepostreky.sk is an established e-shop based in Trenčín, specializing in gardening and agricultural products. It has built a strong position in Slovakia and the Czech Republic—but didn’t stop there.

Recently, the company launched a new brand, Agardina, under which it entered seven new markets – Hungary, Poland, Romania, Croatia, Lithuania, Latvia, and Estonia. Today, it operates in nine European countries, with each expansion bringing valuable experience and new challenges.

Its portfolio includes thousands of products – from plant protection agents and fertilizers to seeds, garden tools, and pool chemicals. Thanks to this wide range, the company serves hobby gardeners, professional farmers, and households alike.

The company combines its own warehouse and store in Trenčín with a modern e-commerce approach. The internal team manages the online shop, customer service, and logistics, while external partners provide marketing and technical support.

Results


At the start of our collaboration in June 2023, Lacnepostreky.sk was already a stable player in the Slovak market. However, the numbers clearly show the progress achieved after two years of systematic work.

Revenue and Margin Growth

According to internal reporting and FinStat data, the company achieved:

  • Revenue increased from approximately €1.3 million in 2022 to an estimated €2.2–2.3 million in 2025
  • Gross margin rose from €500k (2022) to around €670–700k (2025), representing a +35% increase
  • Net profit grew from roughly €180k (2022) to €250–270k (2025), an increase of over +40%

Healthy Profitability

  • The company has consistently maintained a gross margin of around 40%.
  • EBITDA stands at approximately 15%, which is above average for the e-commerce sector.
  • Even though the percentage share of margin and profit is lower during expansion, the company has maintained healthy profitability and achieved its best-ever results in absolute terms.

Expansion and Stability

In addition to growth in the domestic market, the company expanded internationally:

  • From Slovakia and the Czech Republic, it expanded into seven additional countries: Hungary, Poland, Romania, Croatia, Lithuania, Latvia, and Estonia
  • A new brand, Agardina, was launched, under which the company now operates in nine European countries

 

Investments in Development

Strong results have enabled the company not only to grow but also to invest in the future:

How We Achieved It

When we joined the project in June 2023, Lacnepostreky.sk had a successful start but lacked a unified strategy and strong management of key areas. Our first step was the OpiStarter workshop, where we identified obstacles to further growth – from missing processes and weak translations of foreign websites to untapped data potential.

2023 – Laying the Foundations

From the outset, we actively participated – not just as consultants, but as part of the team. We took on the role of Head of E-commerce, established regular marketing management, and oversight of IT. We implemented a reporting and KPI system, providing the agency with clear boundaries and the team with precise data for decision-making.

We addressed practical issues: translations of websites for Hungary and Poland, fixes in analytics and campaigns, launching Microsoft Ads, and creating a unified content & campaign plan. To gain greater control over content, we selected two internal content specialists, whom we continue to manage today.

In 2023, we spent an average of 24 hours per month on the project.

 

2024 – Expansion and Efficient Management


Once the foundations were in place, we could focus on growth. We conducted an expansion analysis and selected additional markets with brand potential – the Baltics, Romania, and Croatia. At the same time, the new brand Agardina was launched, driving the expansion forward.

On the management side, we implemented daily gross margin monitoring and server-side tracking, providing more accurate data for campaign optimization and allowing us to optimize for margin. Simultaneously, we oversaw the agency’s work to ensure that every euro invested had a measurable effect. As a result, the entire company prepared for the season much more systematically – from inventory to communications.

In 2024, we invested an average of 47 hours per month in the project.

 

2025 – Intensive Execution and Innovations


The third year of our collaboration reached an entirely new level. Reporting was expanded to a daily P&L, giving management an immediate overview of net profit.

On the website, we redesigned the shopping cart and implemented a new filtering system to improve UX. The cart was reorganized into a more logical two-step process, allowing us to add an upsell section.

The product overview was adjusted into a more easily scannable format, simplifying navigation for customers.

An AI chat was introduced for customers, saving time and reducing the load on customer support. Before deployment, we optimized responses long-term, and after launch, we gradually refined the underlying data based on collected questions, including phrasing and referencing results. 

Optimization of the AI chat continues to provide the most accurate and relevant information. Additionally, we implemented dynamic pricing via our Priceketing tool, enabling flexible responses to supply and demand, improving conversion rates and customer satisfaction.

We also launched video production for foreign markets, ensuring the brand grows not only through performance but also through content.

Today, our role goes beyond oversight – in many areas, we are directly executing initiatives.

In 2025 (up to September), the Opinest team spent an average of 104 hours per month on the project.

 

In this way, we were able not only to establish solid processes but also to directly contribute to the company’s growth through a combination of oversight, management, and execution.

Development and Future Direction

The collaboration with Lacnepostreky.sk did not end with the growth achieved in recent years. On the contrary – the company has ambitious plans ahead, built on a stable foundation.

2025 – What’s Next

  • Preparation for the peak season – detailed planning of inventory, campaigns, and capacities to handle high demand more efficiently than ever.
  • Content expansion – systematic creation of blogs, videos, and educational formats to support both performance and brand building.
  • Web micro-applications – new interactive tools on the website to help customers find relevant products faster and improve the overall user experience.

Medium-Term Goals

  • Further expansion – gradually extending the Agardina brand into new European countries.
  • Product portfolio growth – adding eco-friendly and organic products, private-label items, and accessories for garden equipment.
  • IT and marketing innovations – further automation, personalized communication, and improved data utilization.
